There's a specific kind of panic that hits a brand marketer the night before a big sale. The offer changed. A hero product is suddenly out of stock. A competitor dropped something that makes your planned creative look flat. The sale goes live in eighteen hours, and the ads you have don't fit the moment anymore.
With a traditional production pipeline, you're stuck. There's no world in which a shoot, edit and approval cycle happens overnight. So most brands run the stale creative and quietly lose a chunk of their sale-day ROAS. It doesn't have to be that way.
During a SHEIN Slay Sale, we were asked for urgent, sale-specific ads on a same-day turnaround. We shipped them inside 24 hours. This is the playbook that made it possible, and you can copy the principles even if you never work with us.
Why the traditional timeline is so slow
Before the fix, understand the problem. A conventional ad's two weeks aren't spent creating, they're spent coordinating. Booking a slot. Waiting on talent. Setting up a location. Rounds of feedback that each take a day to bounce back. The actual creative decisions might be a few hours of real work buried inside two weeks of logistics.
Speed doesn't come from working faster. It comes from removing the waiting, the handoffs, the bookings, the reshoots that were never creative work in the first place.
The 24-hour workflow, hour by hour
Hours 0–2: Ruthless brief compression
No 20-page deck. We get the three things that actually decide the ad: the offer (what's the hook, 60% off? a bundle?), the audience (who's buying, and what stops their scroll), and the non-negotiables (brand rules, must-include products, legal lines). Everything else is noise on a deadline.
Hours 2–6: Concept and pre-approved direction
Because we already know the brand from ongoing work, we skip the "getting to know you" phase entirely. This is the secret most people miss: 24-hour turnarounds are earned by the relationship, not the tools. A studio that already holds your brand's visual system, tone and winning formats can go straight to concepting variants that are on-brand by default.
Hours 6–16: AI-accelerated production
Here's where AI does the heavy lifting. Instead of a shoot, we generate, multiple variants of each concept in parallel, different hooks on the same idea, different first-three-seconds. What would be one expensive asset in a traditional pipeline becomes a set of testable options at a marginal cost close to zero.
Hours 16–22: Finishing and versioning
The "last mile" that separates a real ad from a generated clip: sound design, pacing to the hook, captioning, and cut-downs for every placement: Reels, Stories, feed, whatever the media plan needs. This is craft, and it's where most cheap fast-turnaround work falls apart. We don't skip it; we've just made everything before it fast enough to leave time for it.
Hours 22–24: Delivery and launch-ready handoff
Final assets, correctly sized, named and ready to drop into the ad account. If we're running the media too, they go live immediately and we start reading the data.
What makes same-day turnaround actually possible
- An existing relationship. The first project is never 24 hours. But once a studio holds your brand system, urgent work becomes routine. This is a strong argument for a retainer over one-offs.
- A generative pipeline. You cannot reshoot overnight. You can regenerate overnight. AI production is what removes the physical bottleneck.
- Testing built in. Because variants are cheap, a 24-hour delivery can include several options, so even on a deadline, you're not betting on a single guess.
- Finishing discipline. The teams that ruin their reputation on fast work are the ones that skip sound, pacing and versioning. Speed and polish aren't a trade-off if the front of the pipeline is fast enough.
The bigger lesson for your brand
The SHEIN turnaround wasn't a stunt. It's a symptom of a different operating model, one where creative can move at the speed of the market instead of the speed of a shoot. For a brand that lives on sale days, launches and trends, that responsiveness is a real competitive edge. You stop reacting a week late.
This is the same speed we bring to everyday work: our AI performance creative ships in about five business days as standard, and compresses further when the moment demands it. Fast when you need fast, always tested, never sloppy.
